CRM implementation checklist for a small B2B team

Build a workable CRM around ownership, buyer milestones and reliable records. Use this implementation checklist before importing data or enabling automation.

Write the operating brief before configuring software

Start with the decisions your team needs the CRM to support. These usually include who owns a prospect, what the buyer has agreed to and which action comes next. A system that cannot answer those questions will struggle even if its dashboards look complete.

Create a short implementation brief with an accountable owner and a defined first workflow. For a small services team, that workflow might run from a qualified conversation to a signed agreement. Keep untested ideas outside the initial configuration.

  • Name the implementation owner.
  • Define the first sales workflow.
  • List the decisions the CRM must support.
  • Agree what is outside the initial scope.

Design records and fields around their purpose

Separate people, companies and commercial opportunities rather than storing everything in a contact note. HubSpot's data-model guidance recommends planning how records relate before configuring the system. A company can have several contacts and more than one legitimate opportunity.

Write a field dictionary containing each field's meaning, allowed values, owner and point of collection. Require information only when the rep can reasonably know it. For example, procurement details may belong at proposal review rather than initial contact.

Pilot the workflow with representative records

Test the configuration with a small, representative set of records before a full import. Include an active opportunity, a lost deal, a company with several contacts and a suppressed contact. Check ownership, associations and task creation for each case.

Have a salesperson complete an actual working session in the pilot. Ask them to record a meeting, change a stage and find their next actions without administrator help. Fix confusing fields and permissions before writing training instructions.

Launch with acceptance checks and named support

Reconcile imported records against the approved source and inspect examples, not just totals. Duplicate matching depends on the platform and import method, so review the vendor's rules before uploading. Keep legacy identifiers where they help trace records back to their source.

Publish a launch checklist and identify who resolves issues after rollout. Review missing owners, overdue actions and reporting discrepancies during the initial operating period. Add automation only after the underlying manual workflow behaves predictably.

  • Confirm record counts and relationships.
  • Test owner permissions.
  • Verify exclusions and suppression records.
  • Publish stage definitions and field guidance.
  • Assign post-launch support.
