Hiring your first SDR: what to look for and how to ramp them
Hire for research judgment, listening and coachability rather than confidence alone. Give your first SDR a realistic territory, practical training and clear readiness milestones.

Make the job workable before advertising it
Your first SDR needs a defined audience, a clear offer and a manager who can coach the work. If account selection, qualification and handoff rules are all unresolved, the new hire will be testing the business model as well as learning the role.
Document expected markets, working hours, tools, compensation and responsibilities before recruiting. For a Pakistan-based role serving overseas buyers, explain shift requirements honestly and assess communication for the target audience rather than judging accent alone.
Use a short, realistic work sample
Ask candidates to research a sample account, explain why it may fit and draft a brief call opening. Use fictional or non-production material so the assessment does not become unpaid live prospecting.
Run a role-play, provide one specific piece of feedback and repeat a short segment. Look for listening, accurate reasoning and the ability to adapt rather than rewarding a polished monologue or unsupported claims of past success.
- Researches relevant account facts
- Separates evidence from assumptions
- Explains the offer plainly
- Asks and follows up thoughtfully
- Responds constructively to feedback
- Records accurate next-step notes
Ramp through readiness milestones
Begin with customer problems, the target account profile, service limitations and the team's compliance procedures. Follow with CRM practice, message preparation, role-play and observation of appropriately permitted call examples.
Move into supervised outreach once the representative can explain the offer accurately, handle common outcomes and document conversations. Increase independence based on demonstrated readiness rather than assuming every hire should reach the same quota after an arbitrary number of days.
Give the first SDR a manageable feedback loop
Start with a focused segment and review list quality, conversations and handoffs frequently enough to catch process problems early. Assign a named manager for questions so the representative does not wait days for basic decisions.
Evaluate early progress through research quality, CRM discipline, respectful execution and improving conversation skills alongside meetings. Avoid promising instant pipeline from a new hire, and fix missing inputs before concluding that low results reflect a hiring mistake.
